How to reduce RTO in COD orders: 9 proven steps
Returned COD orders cost you shipping twice and lock up stock. Here are nine practical steps that cut RTO without hurting conversion.
RTO (return to origin) happens when a parcel cannot be delivered and comes back to you. On a cash on delivery order you pay forward shipping, return shipping and packaging, and you lose the days the stock spent on the road. For many sellers, RTO is the single biggest leak in their margins.
The good news: most RTO is predictable. It comes from a few repeat causes, and each one has a fix.
Why COD orders come back
Before the steps, it helps to know the usual reasons:
- The buyer was not serious. Impulse orders, duplicate orders and test orders.
- The address was wrong or incomplete. Missing landmark, wrong pincode, no house number.
- The buyer was not reachable. Phone switched off or a wrong number.
- The buyer changed their mind. Late delivery, a better price elsewhere, or no cash at the door.
1. Confirm high-risk COD orders before you ship
A short confirmation call or WhatsApp message filters out most non-serious orders. You do not need to confirm every order, only the risky ones. ZipNexa RTO Shield scores each COD order for return risk so you know which ones to confirm.
2. Fix the address at checkout, not at the door
A wrong pincode or a missing landmark turns into a failed delivery three days later. Validate the pincode at checkout and ask for a landmark. Smart Address cleans messy addresses and flags the ones that look fake.
3. Offer a small reason to prepay
A modest prepaid discount or free shipping on prepaid orders moves a share of buyers away from COD. Every order that moves to prepaid is an order that can no longer be refused at the door.
4. Ask for partial prepayment on risky orders
For orders with a high risk score, ask for a small token amount online and collect the rest on delivery. A buyer who has paid something is far more likely to accept the parcel.
5. Ship faster
The longer a COD order takes to arrive, the more likely the buyer has changed their mind. Dispatch the same day where you can and pick the quickest reliable route for the pincode pair.
6. Keep the buyer informed
Send updates at every step: booked, shipped, out for delivery. A buyer who knows the parcel is coming today keeps cash ready and answers the phone. ZipNexa sends WhatsApp and SMS updates on every shipment.
7. Act on every failed delivery within hours
When a delivery fails, the first few hours matter. Call the buyer, fix the address or book a new slot. This is called NDR handling, and we explain it in What is an NDR.
8. Watch your repeat refusers
Some phone numbers and addresses refuse again and again. Keep a list and switch those buyers to prepaid only.
9. Measure RTO by pincode, product and channel
RTO is rarely spread evenly. A few pincodes, a few products or one ad campaign often drive most returns. Track RTO by each and act on the worst first.
Where to start
If you do only two things this week, confirm your riskiest COD orders and fix addresses at checkout. Then add faster dispatch and NDR follow-up.
ZipNexa does the scoring, address checks and NDR follow-up for you on every order. Start shipping free or see how RTO Shield works.
